Takeaways
What we covered
The bottleneck is you, and it has a price. When information, decisions, and next steps live in the owner’s head, the team has to ask. At 8 hours a week, that’s roughly $62,400 a year in owner time alone, before dropped leads and unbilled work.
AI drafts. People approve. One clear job, a person in charge, and written rules before any robot. Nothing sends, pays, deletes, or changes a record unsigned. That’s also why AI doesn’t replace your team: it takes the first draft off their plate and gives them ownership.
Your edge is what you know. The advantage moves to people who package their expertise as a skill: a folder of plain-English instructions, no coding. An SEO skill written once replaces much of a $2,500–3,500/month retainer, and a person still approves every change.
Start with getting found, then look at operations. Ask six questions: the 80/20 split, where your data lives, the actual problem, your SOPs, where handoffs break, and what you’d do with more capacity.
AI isn’t failing. Hype-first AI is. The money pit is a subscription per problem and “use ChatGPT more.” Problem-first means naming the bottleneck, using what you already pay for, and tying every fix to hours or dollars saved, or cutting it.
The slides and materials are in your take-home, with these points. No need to copy anything down.

I'm an operator who builds. I ran data and sales operations at Microsoft and stepped into $5M+ businesses as a fractional COO. Now I build the systems behind owner-led businesses, and I use AI to build them fast.
