The challenge
Scheduling ran on messages and memory, so the owner was the calendar. Online interest leaked away: a booking form that asked too much, packages that made the choice hard, and no reason to come back once the car was clean.
What we advised
- Mapped the booking funnel and named where customers dropped out
- Restructured the service packages so the online choice is obvious
- Wrote the rules for vehicle intake condition, package price tiers, and a quality check before handoff (Detail Companion)
- Automated retention, recurring, and membership workflows
- Chose the cloud tools to take scheduling off the owner's phone
The results
Revenue went from $2,000 a month to $16,000–$18,000 a month. The average order went from about $200 to about $3,000, and 0 bay upgrades go unpriced. Booking is one path, and retention runs on scheduled follow-up.
How we did it: Advisory first: we found where money was leaking before recommending any tool, then lined up the fixes so the highest-leverage fix shipped first.
Frameworks at work: The Tuesday Test · Rules Before Robots
“Before coaching I was barely making $2,000 a month. Now we're regularly at $16–18K. Operations are streamlined and I know the customer need before first contact.”
